Marketing KPIs should help a team decide what to do next. Start with a business goal, identify the path to it and define each measure, owner and review condition. A dashboard containing many numbers is not automatically a useful KPI system.

For introductory terminology, see KGI versus KPI. This guide focuses on calculation and operating discipline.

Work backward using consistent units

Consider a fictional Japan-based B2B plan. The target is JPY 10 million in new sales, average value per won deal is JPY 500,000, opportunity win rate is 25% and qualified-lead-to-opportunity rate is 20%. Allow enough follow-up time for the acquisition cohort to progress.

Stage

Calculation

Required volume

Won deals

10 million ÷ 500,000

20

Opportunities

20 ÷ 25%

80

Qualified leads

80 ÷ 20%

400

Average deal value is not automatically average customer value or average order value. If the revenue target includes existing contracts, separate the portion that new acquisition must deliver.

These rates are planning assumptions, not guarantees. If the opportunity rate is 10%, the lead requirement becomes 800. Check sales capacity and time to close before solving every gap by demanding more leads.

Separate a balance from its movement

ARR represents annualized recurring revenue under an agreed definition. New ARR acquired during a period is not the ending ARR balance. In a simplified reconciliation, with currency and other adjustments handled separately:

Ending ARR = starting ARR + new ARR + expansion ARR − contraction ARR − churned ARR.

Component

Fictional amount

Starting ARR

JPY 12 million

New ARR

+3 million

Expansion

+1.2 million

Contraction

−0.6 million

Churn

−1.8 million

Ending ARR

13.8 million

Net growth is JPY 1.8 million; the ending balance is JPY 13.8 million. ARR is not the same as recognized revenue, cash receipts or one-time setup fees. Agree on annualization, contract dates and exclusions with finance. Do not combine monthly values with annual churn rates without conversion and an appropriate model.

Write a metric dictionary

Field

Example definition

Name and decision

Qualified inquiries: demand sales can pursue

Scope

Production website, specified language and unique cases

Success condition

Successful submission and confirmed relevant need

Exclusions

Tests, solicitation and duplicate cases

Period and cohort

Acquisition month; opportunity progress after 60 days

Source and owner

Form records plus sales system; sales operations

Data-quality check

Reconcile successful submissions, duplicates and missing records

“Conversion rate” is incomplete without a denominator. Inquiries divided by sessions, sessions with an inquiry divided by all sessions, and qualified inquiries divided by form starts answer different questions. Put the numerator and denominator next to the metric name.

Pair volume with quality

Pattern

Investigate

Possible action

More leads, lower qualification

Audience, offer, duplicates

Refine targeting and collection rules

More qualified leads, fewer opportunities

Response delays and ownership

Repair handoff or staffing

More opportunities, lower win rate

Maturity and loss reasons

Align cohorts and review proposals

More revenue, lower margin

Discounts and delivery effort

Revise commercial priorities

Views and sends describe activity but do not establish revenue contribution. Combine lead count with qualification, opportunity volume with win rate, and sales with margin. Give owners measures that relate to actions they can influence.

Review exceptions weekly and assumptions monthly

A weekly review checks missing data, unassigned work, sudden changes and execution. A monthly review compares cohorts at equivalent ages and revises conversion and sales-cycle assumptions. Dividing this month’s wins by this month’s leads can combine unrelated groups.

Use a one-page record: target; current value; gap; suspected cause; evidence required; next action; owner; deadline; continue/change condition. Note measurement and definition changes. Consider pricing, customer mix and seasonality before attributing a movement to one campaign. The purpose of the KPI is a better decision, not a number that appears to improve by changing its definition.
